Background

Trivora Insurance is a tech-forward MGA built to streamline and modernize cyber liability underwriting. From the outset, their strategy focused on automation, speed, and data-driven decision-making to compete in a saturated cyber insurance market.

Leading Trivora’s integration with Heron was Amy Kucensky, SVP of Technology and Business Operations — responsible for aligning technical systems and operational goals. She partnered closely with Heron’s team across product and engineering teams alongside Trivora’s own underwriters and platform leads, to design an automated intake and quoting workflow tailored to their go-to-market strategy.

Trivora’s Goal — and Why They Chose Heron

In cyber liability, quoting speed is a key competitive advantage. Brokers have many options — and being 12 hours slower than the next MGA often means losing the deal. Trivora’s goal was clear: issue quotes in under 5 minutes if submissions met guidelines, without human touch.

But building the infrastructure to support that vision — parsing documents, applying business rules, orchestrating logic, and integrating systems — would require months of engineering and operational investment. Trivora considered offshore entry models as well, but realized those models simply couldn’t scale fast enough.

Heron stood out immediately — delivering high-quality output on the very first submission, without setup or configuration.

The Solution

Heron replaced the need for Trivora to build intake systems, hire operations staff, or develop middleware. Instead, Heron’s product became the connective tissue across Trivora’s quoting workflow — from parsing to outbound communication.

The Product Package: What Trivora Used

Trivora leveraged a configurable package of Heron capabilities, which together replaced what would typically require an Underwriting Assistants (UA) team, a middleware platform, and internal engineering. The product components included:

  • Heron Intake for
    • Document parsing & email ingestion: Heron extracted key fields from cyber applications — both typed and handwritten — without human review.
  • Heron Validations for
    • Business rules engine: Heron enforced Trivora’s rules (e.g. thresholds, declinations) without needing custom logic builds.
  • Heron Enrichers for
    • Cysmo Enrichment — Which adds risk scoring data to support automated underwriting decisions.
    • Industry Enrichment — Extracts the NAICS code and description to identify prohibited industries and automatically decline unqualified submissions.
  • Heron Workflows for
    • Routing & orchestration: Based on underwriting logic, Heron automatically routed submissions to the appropriate decision pathways.
    • Email generation & delivery: Heron handled outbound communication in place of the underwriting platform’s limited functionality.

This package allowed Trivora to configure workflows end-to-end without engineering build time, middleware infrastructure, or external systems — aligning exactly to their goal of sub-5-minute quoting at launch

Outcomes

1. Quotes Hours Faster — Without Human Intake

Heron’s document intelligence engine became Trivora’s automated submission layer. Documents flowed in via email or API, were parsed by Heron, and instantly routed through Trivora’s internal underwriting logic — all without an Underwriting Assistant (UA) touching the file.

Instead of relying on rekeying or offshore teams, Trivora built a submission engine that operates in real time — even under volume spikes.

2. No Middleware — Heron Handles It

Trivora didn’t just use Heron for parsing — they used it as their operating layer. Heron handles:

  • Routing logic across systems
  • Enforcement of business rules
  • Connections to internal scoring models

When a document comes in, Heron parses the content, applies Trivora’s business rules (e.g., coverage thresholds, declination criteria), and decides where to send the data next — whether to a quoting engine, email follow-up, or internal API.

This allowed Trivora to delay buying a CRM, avoid building custom integrations, and deploy quickly with a lean internal engineering team — all while maintaining full control of their decision logic.

3. Lower Costs, Higher Leverage

Launching without a CRM, without UAs, and without outsourced intake teams gave Trivora a capital-efficient path to market. Instead of managing complex workflows across systems, Trivora configured intake, routing, and logic directly in Heron — no separate CRM, no middleware build, no intake vendor. This allowed them to scale without adding headcount or spinning up more tools.
